How we stabilized 24/7 coverage

We were burning out the weekend team until I locked in a 4-on/4-off rotation with two staggered starts (0545 and 0615) and a dedicated float to absorb PTO. That cut overtime 22% last quarter and eliminated single-guard posts; if you want the roster template or have a better way to handle call-outs after 2300, I’m all ears.

I hear you on the weekend burnout; we found that having a ‘weekend lead’ really helped with decision-making during peak times. > handling call-outs after 2300 could benefit from pre-scheduling backups, just in case. Have you tried that?

That’s a solid approach with the 4-on/4-off rotation! I found that introducing a system where team members could swap shifts within their rotations helped with unexpected call-outs, especially later at night. It kept morale up and made coverage smoother.

Nice strategy with the staggered starts; i’ve seen success with a shared calendar for swap requests; it keeps things organized. @mlopez60, what do you think?
